Black Friday for hotels: sell vouchers, not your rate

Matching an OTA flash-sale discount trains guests to wait for the next one, on a platform that isn't yours. Here's the one-week voucher play that converts Black Friday attention into direct cash — without touching what a room costs.

Every year, the week before Black Friday, an OTA account manager sends the same email: match this discount, or lose placement in search for the one week everyone is comparison-shopping. Most hotels say yes — turning down visibility during the week guests are actually looking feels too risky to refuse.

Say yes often enough and you've taught your best guests something you didn't mean to: that your rate isn't really your rate, and the smart move is to wait for the next sale — on a platform that isn't yours, funded by a discount you paid for.

A rate cut on a night you'd have sold anyway isn't a promotion. It's a discount you paid for nothing.

The math most hotels skip

Take a 24-room boutique property with a €140 average November rate. Black Friday week typically brings in 18 bookings averaging two nights each — 36 room-nights that, most years, would have booked at full rate regardless; November midweek isn't short on demand, it's short on a reason to book now instead of later. Knock 20% off those 36 room-nights to match an OTA sale and you've given away €1,008 in margin to guests who were already coming.

20% off the rate · 36 room-nights
−€1,008
Margin given up on demand you'd likely have had at full rate anyway
12 vouchers sold
+€3,000
Cash in hand this week, redeemed on the midweek dates you'd otherwise discount anyway
The same November week, two plays. A 20% rate cut spends margin on nights that mostly would have booked anyway — the voucher pulls cash forward for stays you haven't sold yet.

Sell the future, not the rate

The better play isn't to ignore the week — it's to sell something an OTA can't discount on your behalf: a prepaid voucher for a future stay, offered only through your own channels. Structure it as bonus value, not a percentage off — “Buy a €250 voucher this week, redeem €300 toward any midweek stay through April” — and nothing about your posted rate moves. No parity clause to trip, no OTA sale to match. The guest gets a better deal than a discount would have given them; you get the cash now and a booked stay in the month you'll actually need it.

Who to send it to. Not your whole list — guests who stayed in the last 12 to 18 months. They already trust the property enough to prepay for a return visit; a cold contact won't. In Avero, that's one filter on last stay date, turned into a segment you can email by the end of the afternoon.

Chase the redemption, not just the sale. An unredeemed voucher is a liability on your books and a guest who never came back. Three weeks before it expires, an automated nudge with the three best open midweek dates turns it into a booked stay — a new deal in the pipeline, not a line item somebody hopes they remember.

What this actually buys you

A rate cut spends margin on demand you already had. A voucher campaign pulls cash forward from guests who like you enough to commit early, and it points every one of those future stays at your pipeline instead of a search results page. Run it the week of Black Friday, watch the campaign numbers, and let the redemption reminders handle the rest.
